Most organisations aren’t stuck because people are lazy, resistant, or incapable. They’re stuck because the system is doing exactly what it was designed to do. Work queues up. Decisions slow down as they travel upwards. Teams wait for permission. Leaders add governance to regain control, and create more drag. Everyone works hard. Progress still feels painfully slow. That’s organisational inertia. Not a mindset problem. A structural one.

The default response is predictable: launch a transformation. Re-org the teams. Introduce a new operating model. Announce a fresh programme with a new name. For a while, energy spikes. Then the organisation quietly snaps back. Inertia doesn’t break through announcements. It breaks when friction is removed – deliberately, close to the work.

Inertia Isn’t Resistance. It’s Physics.

Inertia is often mislabelled as resistance. Leaders talk about culture, buy-in, or mindset. They roll out engagement initiatives to help people ’embrace change.’ Most of the time, people are responding rationally to the system they’re in. When decisions sit with a small group at the top, teams learn to wait. When budgets are controlled centrally, teams avoid ownership. When success is measured by activity rather than outcomes, busyness explodes and impact disappears. No malice required. No lack of ambition. Just predictable system behaviour.

The harder question isn’t ‘why won’t people change?’ It’s ‘where have we built drag into the way work flows?’

Where Drag Actually Lives

Inertia shows up in familiar places: decision bottlenecks where choices are escalated ‘just in case’; handoffs and queues between teams, functions, and committees; blurred ownership where no one truly owns outcomes end-to-end; and unspoken trade-offs where everything is prioritised and nothing finishes. Individually, these feel manageable. Collectively, they paralyse the system.

The usual fix is to add more structure: new forums, extra reviews, heavier reporting. That increases visibility – but rarely speed. Often it does the opposite. The counter-intuitive move is to subtract friction, not add oversight.

You Can’t Bolt Innovation onto an Industrial-Age System

Many organisations invest heavily in modern capability – AI, data platforms, product teams, innovation labs. On paper, they look future-ready. In reality, those capabilities sit inside operating models designed for a different era: built for control, predictability, and functional efficiency. So innovation stalls. Experiments move fast until they hit governance. Smart teams wait on slow decisions. Great ideas never quite scale. It’s not because the people or technology aren’t good enough. It’s because the chassis hasn’t changed. You can’t run modern work at modern speed inside an industrial-age structure. Breaking inertia requires redesigning how work flows, where decisions sit, and how teams are shaped around outcomes, not functions.

Stop Talking About Empowerment. Design for It.

Empowerment doesn’t fail because leaders don’t believe in it. It fails because the system makes it unsafe. Teams are told to ‘own outcomes’ while decisions remain centralised. They’re encouraged to take risks but punished when things go wrong. They’re asked to move faster without control over resources. That isn’t empowerment. It’s theatre.

Real empowerment is a design choice. It shows up in clear outcome ownership, explicit decision rights, tight feedback loops, and leadership behaviour that unblocks instead of approves. When these conditions exist, autonomy emerges naturally. When they don’t, no amount of encouragement will overcome inertia.

Breaking Inertia Without Blowing the Place Up

The most effective leaders don’t try to fix everything at once. They look for one or two constraints where removing friction unlocks disproportionate momentum. That usually means focusing on a critical value stream, surfacing where work actually gets stuck, moving decisions closer to the work, tightening focus around a small number of outcomes, and changing leadership behaviour where it matters most. This isn’t a transformation programme. It’s a sequence of intentional shifts that change how the system behaves. Momentum builds not because people are forced to change, but because it becomes easier to do the right thing than the old thing.

Leadership: From Controller to Friction Remover

Inertia persists when leaders hold decisions ‘to be safe’, avoid explicit trade-offs, and tolerate ambiguity to keep the peace. It breaks when leaders unblock instead of approve, choose instead of defer, and design for flow instead of control. That shift isn’t soft. It’s disciplined. And it’s uncomfortable. But without it, no amount of change activity will stick. You can’t delegate the removal of friction.

Organisations don’t drift because people don’t care. They drift because drag builds up – and no one takes responsibility for removing it. Breaking organisational inertia doesn’t require a big-bang transformation, a new label, or another programme. It requires leaders prepared to look honestly at where work slows down – and redesign around flow. Remove the friction. Movement follows.
